Same pre-signal outbound email universe as the first analysis, now cohorted by the parent opportunity's source. Each email inherits its cohort from the opp via the Salesforce fields Opportunity_Source__c and Alumni_Re_join__c. Within each cohort, won and lost are compared on the 11-dimension rubric. Sample: ~150 emails per (cohort × outcome) cell, stratified within cell by W50 Group × sequence position.

§1 — What we looked at

Each Opportunity in the closed-won/closed-lost universe was tagged with one of three mutually-exclusive cohorts using field-level rules. Email Tasks inherit the cohort from their parent Opportunity. Pre-signal [Out] filtering and calendar/scheduling-ack exclusion are unchanged from the first analysis.

§6 — What we observe

§6.5 — Template customization layer

A separate analysis question: among emails that use the same templated body, do reps who add per-prospect content win at higher rates than reps who send the template verbatim? This isolates customization-effort from template-choice. Customization ratio = the share of words in an email's body that are unique to it (not appearing in ≥80% of other sends using the same template). 0 = pure template; 1 = entirely custom.

Scope: 128,300 pre-signal [Out] emails that fall in a template group with ≥8 sends (31.8% of the full pre-signal pool). Emails outside any large template group are excluded — they may be fully bespoke or one-off and there's no template to deviate from.

Reading: within templated emails, the won and lost cohorts' mean customization ratios are very close (Cold Δ +0.009, Referral Δ −0.013). Alumni shows a +0.056 won-favoring gap but n_won=11 is too small to claim. Translation: at the cohort level, customization-effort within templates does not strongly predict win rate.

The Cold cohort (largest n) shows a non-monotonic pattern: pure-template (0-2% customization) wins at ~0.22%; moderately customized (10-35%) wins at half that rate; heavily customized (35%+) wins at ~0.53% — roughly 3× the verbatim rate. The dip in the middle is the most surprising signal: adding a small amount of customization (a few words, a peer-name swap) appears to do nothing or even slightly hurt, but a substantial rewrite (~35%+ of content unique) is meaningfully better.

Within most heavy-use templates, the customization gap between won and lost sends is small and unstable (often less than ±0.02 in the ratio). The clearest exception is one template ("i wanted to follow up briefly after our recent conversation…") where won-side customization is +0.145 higher — that's a post-call follow-up template where the difference likely is the rep recapping what was discussed.

Caveats on this layer

Editorial — connecting dots beyond the data. Everything above this point is descriptive: distributions and deltas with no claim about cause. The paragraph below is the opposite — a single forced read of what the patterns suggest if you treat them as actionable signal. It conflates correlation with causation, weights toward what's prescriptive, and reflects pattern-matching judgment that the data alone does not support. Read it as opinion, not finding. It can be wrong.

Reading the dataset end-to-end, the strongest signal is that the bulk of outreach work — the templated "missed note?", "per my voicemail," and "world 50 // your GC peers" sequences that collectively account for tens of thousands of sends — is not what converts. Win-correlated emails in the Cold cohort are short, personalized, state a concrete reason for reaching out to this specific person (not "as a senior CHRO"), and either offer a specific time slot or explicitly lower the commitment ("no expectation to explore membership"). The data also suggests three cohorts need three different playbooks: for Cold, less templated volume and more time per touch (D2 personalization and D9 reason-for-reaching-out each show ~0.6 won-vs-lost gaps — the largest in the analysis); for Alumni, 1:1 re-engagement appears to work and inclusion in member-event blast invitations correlates with losing (the heavy Petraeus / McChrystal alumni broadcasts populate the lost cohort more than the won); for Referrals, the email body's craft barely matters — winning and losing referral emails score similarly across every dimension, and the lost-side emails are if anything slightly more polished because reps work harder on opps that aren't moving. If I had to take one action from this dataset, it would be to audit which Outreach.io templates fire most often, pull the lowest-converting ones from active rotation, and redirect that capacity toward per-prospect customization on Cold and 1:1 re-engagement notes on Alumni. The unintuitive finding worth pressure-testing: generic peer-list social proof ("your peers at Chevron, Walmart, Amazon…") is the only dimension that scores higher in lost Cold emails than in won ones — so the templated peer-name pitch may be the wrong frame even though it feels like it should work.

Hi Vineet,Three months ago, Neal Katyal, the constitutional litigator who argued the tariffs case before the U.S. Supreme Court, joined World 50 members for an in-depth, off-the-record conversation just days after presenting his arguments to the Justices (a recap of the conversation in light of today?s news is included below my signature).This morning, the Court issued its decision.What?s striking is how closely the ruling tracked with the analysis he shared at the time, from the statutory interpretation at the heart of the case, to the cross-ideological coalition that ultimately formed, to the complex refund questions now left to lower courts.If the time is right to reconsider membership, we'd be happy to reconnect.Best regards,KenCEO, World 50 GroupRevisiting the World 50 conversation on the U.S. Supreme Court tariffs caseKatyal's Argument: The Justices overwhelmingly agreedOn the central argument, Katyal was precisely right. In a 6-3 decision, the court held that Trump's use of IEEPA to impose sweeping tariffs was not permitted under the 1977 law. The majority opinion, written by Chief Justice Roberts, tracked almost exactly the argument Katyal laid out in November: that "regulate importation" does not confer the power to tax, that no president had ever read the statute that way, and that Congress doesn't hide elephants in mouseholes. Roberts wrote that IEEPA "contains no reference to tariffs or duties" and that "until now no President has read IEEPA to confer such power." That's Katyal's brief, nearly verbatim. The Majority: As predictedHe was also right about the coalition that would ultimately form. When he predicted that the legal arguments were straightforward even if the politics were not, he anticipated something important: the majority included both liberal justices and conservative ones, Gorsuch and Barrett joining Roberts, Sotomayor, Kagan, and Jackson. Katyal told members he didn't think this was as close as the press suggested, and it wasn't. Where he was somewhat off, or at least optimistic, was timing. He predicted a decision by end of December or January. The ruling came on February 20, 2026, a few weeks later than his best guess, though well within his outer bound of June. The Mess: Tariff refundsOn the refund question, the one Justice Barrett herself called potentially "a mess," Katyal was careful and measured. He outlined three scenarios: full refunds ordered, prospective relief only, or remand to lower courts. The court took the third path, more or less. The decision does not provide guidance for how refunds will work, leaving that battle to unfold in the lower courts. Katyal warned members this was a live possibility, so no surprise there ? but the scale of what's now at stake is staggering. Penn Wharton projects up to $175 billion in potential refunds, a number that dwarfs even the largest prior economic judgments Katyal referenced. The Impact: UndersoldOn impact, Katyal was actually underselling the story. When he spoke to World 50 members, the administration had claimed around $99-200 billion collected. As of January 2026, total Trump tariff revenue had reached $289 billion, with IEEPA tariffs representing roughly half of all customs duties collected. The economic drag has been real: factories shed 108,000 jobs in 2025, and consumer costs have risen substantially. The Yale Budget Lab estimates the ruling could cut household tariff burdens roughly in half. The Political Backup Plan: Likely correctAnd then there's the political aftermath Katyal gently flagged. He predicted the president would have a more limited but still substantial tariff toolkit available: Section 232, Section 301, Section 122, and he was right about that too. The White House said it has a backup plan, and the administration's tariffs on steel, aluminum, and autos remain intact under other authorities. Each reinforced the same conclusion: 2026 is moving faster, challenging long held assumptions, and demanding quicker decisions than leaders expected. Rising insularity and polarization are now direct threats to performance. Companies that actively broker trust through open leadership, engagement with dissenting voices, and unexpected partnerships will outperform those that remain inward looking. Move from global scale to local legitimacy. Trust increasingly accrues to organizations that behave like local actors. This requires devolving authority, localizing decisions and investment, and empowering employees to represent the company authentically rather than relying on centralized messaging. Power centralization efforts may falter tactically, but the erosion of norms and checks on executive authority is lasting. As trust in institutions declines and narratives fragment, executives must deliberately provide accurate, unfiltered information and step back from reactive headlines.
